How a free challenge connects to paid group coaching

How a free 14-day challenge converts participants to a paid group programme without sales calls, and how to measure the journey before running ads.

We have been building Propane Fitness for many years, and for much of that time we did it the hard way: sales calls, daily posting and a bespoke programme for every client. Two changes fixed that. This article covers the first one, how a free 14-day challenge brings people in and converts them to a paid group programme.

Why we stopped selling on calls

Most people considering an online fitness coach do not understand why they need a phone call before they can start losing weight. Booking a call is friction. Showing up to it is more friction. When a coach converts one call in five, each client can cost hours of selling time. We stopped trying to convince prospects that the call was necessary.

What the challenge does

The 14-day challenge is a free, structured experience. Someone signs up, receives a short daily programme and sees what it is like to be coached by you. Over the two weeks they get a result they can feel, they learn how you communicate and they hear about the paid programme in context.

The follow-up sequence around the challenge is automated. Emails and messages go out on a schedule, so the same journey runs whether you are working that day or not. Test the complete journey before promoting it so faults can be corrected early.

How participants become clients

Conversion happens because the challenge answers the questions a sales call would have answered. By the end, a participant knows what the paid programme is, what it costs, what happens next and whether your approach suits them. The offer at the end is a continuation of what they have been doing, not a new decision made from cold.

Three things make this work:

  • The challenge content is a sample of the paid programme, so the step up is clear
  • The paid offer is presented once the participant has a result, not on day one
  • The price is mid-ticket and recurring, for example £147 for the first six weeks followed by £97 per month, so the decision is small relative to the value already shown

Measure the journey from valid signups to paying clients over a defined period. Once the journey shows promising results, use a bounded repeat to check whether the performance is dependable enough to expand.

Where paid ads fit

Paid ads bring new people into the challenge every day. We can only justify spending on ads because we know the sequence converts at a rate the business can support. Without that evidence, ads only deliver an untested offer to more people faster. A large following is not the only route to clients. The relevant question is whether the acquisition process works for your audience and offer.

What happens after they buy

The second change was to delivery: a hybrid group programme built around an interactive curriculum that clients can join at any time. That is what lets the challenge run continuously, because new clients do not wait for a cohort. The group model has its own guide. Here, the point is that the challenge and the group programme are designed together, so the promise made during the challenge matches what the client receives.
